Every enterprise AI adoption initiative I've seen follows the same playbook. Executive sponsor. Steering committee. Training program. Centre of excellence. Pilot projects. Gradually expanding scope. Twelve months later, adoption is at 15% and the most common feedback is "I tried it, it was interesting, but I went back to my usual workflow."
The playbook fails because it treats AI adoption as a change management problem. It isn't. It's an incentive problem. People don't adopt AI because they can. They adopt AI because they have to.

What constraint-driven adoption looks like
When I consolidated four business units into a unified product function at Cotality, the mandate was clear: maintain output across eight products with a leaner team. We weren't cutting for cost savings. We were restructuring for focus and speed. But the practical effect was that every person on the team had more scope than they'd had before.
The response was predictable and useful. People found faster ways to work. Not because I told them to adopt new tools, but because the workload required it. An engineer who could ask Claude to write a database migration in five minutes, but who also has a junior engineer available to do it in two hours, will often choose the human path. Not because it's better, but because it's familiar, and because the junior engineer's time is already budgeted.
The organisational design creates a structural disincentive to use AI. The human resource is sunk cost. The AI resource is variable cost. Managers optimise for utilising the sunk cost, not for total efficiency.
Constraint flips this dynamic. When the junior engineer doesn't exist (because you deliberately didn't hire them), the AI path isn't optional. It's the only path. And once someone uses AI out of necessity, they discover it's often better than the manual alternative. That's when genuine adoption begins.
This is counterintuitive for organisations raised on the principle that more people equals more capacity. In the AI era, more people can equal more inertia. Each additional team member is a person who might default to manual workflows, who needs to be trained on AI tools, who has habits and preferences that resist change. A smaller team with unlimited AI access often ships faster than a larger team with the same access but less urgency.
The token abundance principle
Constraint on headcount only works if you simultaneously remove constraints on AI resources. The formula is: fewer people, more tokens.
This means treating token budgets differently from traditional software costs. Most engineering organisations optimise for efficiency: use the cheapest model that works, minimise API calls, compress prompts to reduce token consumption. This optimisation mindset makes sense for production systems at scale. It kills adoption during the exploration phase.
During exploration, the right strategy is abundance. Let engineers use the most capable model available. Let them run experiments without worrying about cost. Let them discover what's possible before you constrain what's allowed.
A senior engineer spending $5,000 per month on AI tokens is generating more value than a junior engineer being paid $8,000 per month to do the same work manually, if the senior engineer is using those tokens to ship ten times the output. The maths isn't complicated. But it requires treating AI tokens as productivity infrastructure, not as a cost to be minimised.
Once the exploration phase identifies what works, then you optimise. Route routine tasks to cheaper models. Cache common requests. Batch similar operations. The optimisation comes after the adoption, not before it.
The one-engineer project
The sharpest version of constraint-driven adoption is the one-engineer project. Give one person a significant scope of work, unlimited AI access, and the expectation that they'll ship.
I've done this myself. Two production SaaS platforms. Stripe billing. Multi-tenant architecture. Native mobile. AI voice agents. Six LLMs in orchestration. One person. The constraint forced every possible task to be evaluated through the lens of: can AI do this?
The answer was yes far more often than expected. And the 15% of cases where the answer was no, those were the tasks where human judgment genuinely mattered: architectural decisions, user experience tradeoffs, pricing strategy, customer conversations. The constraint automatically concentrated my time on the highest-value work by forcing everything else through AI.
Organisations can replicate this without going to the extreme of solo operations. Put one engineer on a project that traditionally required three. Give them unlimited AI access. Set clear outcomes. See what happens.
What typically happens is: the engineer ships faster than the three-person team would have, because they don't have coordination overhead, they don't have waiting-for-review bottlenecks, and they use AI for the tasks that don't require human judgment.
The leadership challenge
Constraint-driven adoption is hard to advocate for within organisations because it sounds like cost-cutting dressed up in strategy language. Leaders who propose "let's hire fewer people and give them AI tools" face immediate resistance from teams who interpret it as a threat.
The framing matters. This isn't about reducing investment in people. It's about investing in people differently. Fewer, more senior people with better tools and more autonomy. Higher salaries. Bigger token budgets. More scope. More ownership.
The team of one model doesn't mean lonely work. It means empowered work. One person with AI tools has the output capacity of a small team without the coordination tax. That person should be paid like a small team's combined senior members, given the scope of a small team, and measured on a small team's outcomes.
The organisations that figure this out will compound their advantage. Every quarter, AI tools get better. Every quarter, the constrained team's output increases without adding headcount. The gap between constrained AI-native teams and fully-staffed traditional teams widens with every model improvement.
The ones that don't figure it out will keep running adoption workshops.

A junior product builder who uses AI as their senior partner develops differently from a junior who learns by watching a human senior. Both paths can work. The AI-augmented path may actually accelerate development because the feedback loop is faster.
How do you prevent burnout in constrained teams?
Constraint means fewer people doing more, which sounds like a burnout factory. The difference is that AI handles the volume work. The human handles judgment work. If the constraint forces a person to work harder on manual tasks, it's failing. If it forces them to delegate volume work to AI and focus on judgment work, it's working. Monitor where people's time goes, not just how much they produce.
